Det er altid sp\u00e6ndende at m\u00f8de nye mennesker og h\u00f8re om deres erfaringer fra deres virksomheder.<\/p>\n<p>Den mest interessante l\u00e6ring jeg tog med mig hjem er: Scrum Boards kan v\u00e6re skadelige.<\/p>\n<p>Det var en kommentar der blev givet i forbindelse med en demonstration af praktisk anvendelse af Rational Team Concert (RTC) i Danske Bank. Kommentaren kom fra en af deltagerne i m\u00f8det, som ikke er ansat i Danske Bank.<\/p>\n<p>En af funktionerne i netop et Scrum Board, som deltagerne i projektet bruger i forbindelse med deres daglige Scrum m\u00f8der. P\u00e5 m\u00f8det besvares de 3 sp\u00f8rgsm\u00e5l og opgaver flyttes rundt og status opdateres. Det er altsammen &#8220;pretty straight forward&#8221; hvis du sp\u00f8rger mig. Det samme ville formentlig ske i andre v\u00e6rkt\u00f8jer og endda ogs\u00e5 hvis man k\u00f8rer analogt med whiteboards, brown paper, post-its eller andre artefakter.<\/p>\n<p>Fordelen ved et Scrum Board er at man l\u00f8bende kan se &#8220;load factor&#8221; hos de forskellige personer og dermed kan alle planl\u00e6gge at hj\u00e6lpe til i omr\u00e5der hvor der er &#8220;overload&#8221; eller tilbyde assistance hvis man selv er &#8220;underloaded&#8221;.<\/p>\n<p>Kommentaren om &#8220;Scrum Boards kan v\u00e6re skadelige&#8221; gik p\u00e5 at vedkommende havde erfaring med at visse ledertyper anvender denne information i negativ retning. I den p\u00e5g\u00e6ldende situation havde en leder brokket sig over det manglende &#8220;load&#8221; p\u00e5 en given medarbejder i meget negativ tone.<\/p>\n<p>Mit ordvalg i ovenst\u00e5ende afspejler m\u00e5ske min holdning til situationen: Det er ikke Scrum Boardet der er skadeligt!<\/p>\n<p>Personligt synes jeg det er dybt forkasteligt at en leder kan finde p\u00e5 at agere som ovenfor. En \u00f8get transparens i et team b\u00f8r altid tages imod med kysh\u00e5nd &#8211; specielt af en udenforst\u00e5ende leder. Indf\u00f8rsel af Scrum, og dermed ogs\u00e5 Scrum Board, er som s\u00e5dan ikke det reelle problem.<\/p>\n<p>Viser Scrum Boardet den fulde virkelighed? Der kan v\u00e6re mange \u00e5rsager til hvorfor en enkel person ikke har afsluttet 5, 10 eller 100 opgaver i l\u00f8bet af et sprint. Det kan v\u00e6re af personlig karakter (sygdom, familieproblemer, o.ln.) men det kan ogs\u00e5 v\u00e6re af profesionel karakter &#8211; nemlig at vedkommendes opgaver slet ikke er p\u00e5 tavlen!<\/p>\n<p>Jeg har erfaret ved flere lejligheder at folk bliver booket til at deltage i flere projekter eller skal udf\u00f8re driftsopgaver samtidig med at de k\u00f8rer projekter.<\/p>\n<p>I begge tilf\u00e6lde vil et Scrum Board der ikke indeholder denne type opgaver give indtryk af en &#8220;ikke effektiv&#8221; medarbejder.<\/p>\n<p>L\u00f8sningen er, naturligvis, at have 100 % allokerede medarbejdere i projektet. Omvendt er det ikke altid en pragmatisk l\u00f8sning der kan udf\u00f8res i virkeligheden. I de tilf\u00e6lde hvor man har aktiviteter udenfor projektet, s\u00e5 b\u00f8r det noteres og synligg\u00f8res s\u00e5 alle (ogs\u00e5 lederen) f\u00e5r indblik i hvad der foreg\u00e5r.<\/p>\n<p>En teknik til at synligg\u00f8re &#8220;frav\u00e6r&#8221; fra projektet er at f\u00e5 det planlagt og prioriteret p\u00e5 Sprint Planning. Det kan komme i form af en timebox p\u00e5 &#8220;40t driftsupport&#8221; der bliver lagt ind i sprintet og prioriteret p\u00e5 ligefod med alle andre opgaver. Udover at det skaber synlighed omkring allokering til projektrelaterede opgaver, s\u00e5 vil det ogs\u00e5 give en indikation omkring prioritet. Driftsupport har ofte h\u00f8jere prioritet end projektarbejde, hvorfor det ogs\u00e5 er naturligt at n\u00e5r en medarbejder p\u00e5tager sig opgaver med det, s\u00e5 m\u00e5 andre assistere og hj\u00e6lpe med de opgaver der resterer i projektet. Et team tr\u00e6kker p\u00e5 f\u00e6lles hammel.<\/p>\n<p>Jeg vil meget gerne h\u00f8re hvis andre har l\u00f8sninger p\u00e5 ovenst\u00e5ende udfordring.
