{"id":317,"date":"2016-10-12T09:24:31","date_gmt":"2016-10-12T07:24:31","guid":{"rendered":"http:\/\/qed.dk\/rasmus-kaae\/?p=317"},"modified":"2016-12-19T07:06:04","modified_gmt":"2016-12-19T07:06:04","slug":"hands-on-forbliv-agil","status":"publish","type":"post","link":"https:\/\/agilerasmus.com\/wordpress\/hands-on-forbliv-agil\/","title":{"rendered":"Hands-on: Forbliv agil"},"content":{"rendered":"<p>For nogen tid siden skrev jeg om den <a href=\"http:\/\/qed.dk\/rasmus-kaae\/2016\/01\/14\/efterladt-paa-en-togstation\/\">agile transformation <\/a>i Danske Bank\u00a0og om hvilke tiltag der p\u00e5 dav\u00e6rende tidspunkt blev iv\u00e6rksat for at fastholde agiliteten i organisationen. Sidenhen har jeg talt med andre agile coaches rundt om i branchen og det lader til at det &#8220;nye sort&#8221; i IT-branchen er: Fastholdelse af agilitet efter de f\u00f8rste sp\u00e6de trin.<\/p>\n<p>I mit f\u00f8rste indl\u00e6g om emnet skrev jeg om en lokal forankring med en lokal &#8220;racerk\u00f8rer&#8221; der i t\u00e6t samarbejde med den agile coach kunne drive den forsatte rejse ud i det agile. Mange steder opleves samme udfordring; og heldigvis findes der en r\u00e6kke redskaber som kan hj\u00e6lpe.<\/p>\n<h2>Den indbyggede mekanisme<\/h2>\n<p>De fleste der vil arbejde agilt adopterer Scrum som deres eksekverings- og organiseringsmekanisme. I Scrum findes det velkendte og velbeskreve <a href=\"http:\/\/qed.dk\/rasmus-kaae\/2014\/07\/04\/det-gode-retrospective-meeting\/\">Retrospektive<\/a> m\u00f8de. Dette m\u00f8de er essentielt i forhold til at sikre en kontinuert forbedringskultur. Hvis Retrospektiv m\u00f8det ikke <a href=\"http:\/\/qed.dk\/rasmus-kaae\/2014\/02\/10\/breaking-agile-retrospective-meetings\/\">fungerer<\/a>, s\u00e5 er der stor risiko for at teamet stagnerer. Der findes mange gode artikler og vejledninger i hvordan m\u00f8det kan indrettes s\u00e5 det bliver s\u00e5 effektfuldt som muligt, men det vigtigste er dog at man tilpasser det til den p\u00e5g\u00e6ldende situation og s\u00f8rger for at variere agendaen tilstr\u00e6kkeligt samt en ordentlig h\u00e5ndtering og udf\u00f8rsel af tiltag.<\/p>\n<p><strong>Hurtige tips:<\/strong><\/p>\n<ol>\n<li>Brug en fast skabelon til at pr\u00e6cisere tiltagene, f.eks. SMART (specific, measureable, assignable, realistic og time-related)<\/li>\n<li>Udn\u00e6vn en tovholder p\u00e5 tiltaget og s\u00f8rg for at denne tager ansvar for opgaven<\/li>\n<li>S\u00e6t en deadline for hvorn\u00e5r tiltaget skal v\u00e6re udf\u00f8rt og s\u00f8rg for at f\u00f8lge op<\/li>\n<li>Synligg\u00f8r tiltaget ved oph\u00e6ng i lokalet eller p\u00e5 Scrum boardet<\/li>\n<\/ol>\n<h2>Andre mekanismer<\/h2>\n<p><a href=\"http:\/\/agile42.com\/\">agile42<\/a> har skabt et rammev\u00e6rk (<a href=\"http:\/\/www.agile42.com\/en\/agile-transition\/etf\/\">Enterprise Transition Framework &#8211; ETF<\/a>) som i l\u00f8se termer beskriver b\u00e5de hvordan man kan introducere et agilt v\u00e6rdis\u00e6t men ogs\u00e5 hvordan man fastholder det i sin organisation. ETF tager udgangspunkt i den traditionelle Deming cyklus med Plan, Do, Check og Act. \u00c9n af fordelene ved at arbejde med fastholdelse af agilitet p\u00e5 denne m\u00e5de er at skabe empiri bag tiltagene og p\u00e5 den m\u00e5de sikre at man bev\u00e6ger sig i den rigtige retning. I ETF arbejder man med f\u00f8lgende faser:<\/p>\n<ul>\n<li><strong>Assessment<\/strong>. Skab et overblik over den nuv\u00e6rende situation via team self-assesments og andre m\u00e5lbare faktorer.<\/li>\n<li><strong>Strategy<\/strong>. Udfra det skabte overblik tages bestik af situationen og den tiltag planl\u00e6gges samtidig med at der ops\u00e6ttes m\u00e5l for \u00e6ndringerne. Disse m\u00e5l skal kunne verificeres, evt. via self-assessments.<\/li>\n<li><strong>Pilot<\/strong>. Hvis tiltaget er radikalt og kan have stor konsekvens for en st\u00f8rre m\u00e6ngde teams udf\u00f8res pilot-eksperimenter og effekten evalueres f\u00f8r andre teams adopterer \u00e6ndringen.<\/li>\n<li><strong>Roll-out<\/strong>. Hvis tiltaget anses som afpr\u00f8vet eller ikke kr\u00e6ver den store tilpasning f\u00f8r alle teams adopterer \u00e6ndringen, udrules det til alle teams.<\/li>\n<\/ul>\n<p>Det kan v\u00e6re en god ide at skabe et visuelt overblik over resultatet af de forskellige faser i ETF s\u00e5 b\u00e5de de involverede teams kan se effekten, men ogs\u00e5 s\u00e5 andre teams kan f\u00f8lge med i udviklingen.<\/p>\n<p><strong>Hurtige tips:<\/strong><\/p>\n<ol>\n<li>S\u00f8s\u00e6t aldrig et tiltag uden afklaring af m\u00e5lbarhed. Arbejd efter principperne i empiriskledelse.<\/li>\n<li>S\u00e6t ikke for mange b\u00e5de i vandet samtidig. For at kunne sikre effekten sker som en konsekvens af \u00e9n given \u00e6ndring er det n\u00f8dvendigt at lave sm\u00e5 inkrementielle tiltag og ikke klynge for mange sammen. For mange igangv\u00e6rende tiltag skaber forvirring og g\u00f8r det sv\u00e6rt at m\u00e5le den direkte effekt.<\/li>\n<li>Hav periodisk og metodisk opf\u00f8lgning p\u00e5 effekt, f.eks. via halv\u00e5rlige eller kvartalsm\u00e6ssige self-assessments i teams.<\/li>\n<\/ol>\n<h2>Caveat<\/h2>\n<p>Ovenst\u00e5ende er blot to ud af mange m\u00e5der man kan fastholde agilitet i en organisation. Hvis man udelukkende beror sig p\u00e5 Retrospektiv m\u00f8der, s\u00e5 kr\u00e6ver det at de involverede teams er modne og dygtige til at afholde effektfulde m\u00f8der. Anvendelse af rammev\u00e6rk som f.eks. ETF kr\u00e6ver lidt st\u00f8rre armbev\u00e6gelser og kan i visse tilf\u00e6lde blive m\u00f8dt med skepsis fra teamsne.
